When Something’s Broken · 19

You read seventeen articles about GEO and understood less after each one. Here is the plain-English version.

The dev says it’s “handled.” The agency says it’s “covered.” The board wants a GEO strategy on a slide. Nobody in the chain can explain what the letters mean without inventing three more acronyms. This page exists to end that meeting.

Short answer: SEO gets you found by search engines. AEO (Answer Engine Optimization) gets your content used as the direct answer — in featured snippets, People Also Ask and AI Overviews. GEO (Generative Engine Optimization) gets you understood and cited by AI assistants like ChatGPT and Perplexity. llms.txt is a small text file suggesting to AI crawlers what matters on your site — useful, cheap, not magic. Most businesses need the first two done well before the third matters much.
Two ways machines read your website

The three letters, one restaurant analogy

SEO

Being on the map

When someone searches, you appear — the restaurant listed in the city guide. Everything else builds on this; none of the newer acronyms replace it.

AEO

Being the recommendation

When someone asks a question, your answer is the one shown directly — the concierge quoting you by name. Won by pages that answer real questions clearly, with structure machines can lift.

GEO

Being in the AI’s memory

When someone asks ChatGPT or Perplexity, you are part of the answer — because the machine understands who you are, believes its sources about you, and finds your pages worth citing.

The decision tree, honestly

  • Are your basics broken (indexing, titles, speed, local profiles)? Fix those first — no AI strategy compensates for a site machines cannot read.
  • Do customers research you with questions (“is X safe,” “how much does Y cost”)? Then AEO work pays immediately — it also improves ordinary rankings.
  • Are buyers already asking AI assistants about your category? In high-trust niches they increasingly are — then GEO (entity clarity, corroboration, structured data) is worth real investment.
  • llms.txt? Ten minutes and worth doing — ours is public — but it is a courtesy sign for AI crawlers, not a ranking lever. Anyone selling it as a breakthrough is selling the font, not the book.

Bonus vocabulary for the next meeting: you may hear LLMO, AIO or AI SEO — synonyms for GEO. RAG (Retrieval-Augmented Generation) is how assistants fetch live web content before answering — the reason well-structured pages can be cited within days. And agentic commerce is what comes next: AI agents researching and transacting on a customer’s behalf. The question behind all of it stays the same — can machines read, trust and act on your website? All defined in our glossary.

What to ask whoever said “it’s handled”

Three questions: Which pages answer our customers’ top ten questions, and where do they rank? What does our structured data actually claim about us — and is all of it true? What do ChatGPT and Perplexity say when asked about our category in our city? If the answers come back specific, it is handled. If they come back as acronyms, you have your answer too.
